    This question matters. Because GEO competition isn’t measured against a perfect score — it’s measured against your peers. Your 25% citation rate may look low, but if competitors are at 10%, the entire industry’s GEO level is low and you’re actually ahead. Flip it around: if a competitor is already at 60%, your 25% means you’re falling behind on the AI search channel.

    Without comparison, you don’t know whether you’re leading or lagging — or whether to push harder or hold steady.

    Is GEO a Zero-Sum Game?

    First, a question many people have: if AI cited a competitor, does that mean it won’t cite me?

    Not exactly. When AI answers a question, it typically cites multiple brands. If a user asks “which home air purifier brand is best,” AI might mention Dyson, Levoit, IQAir, and Coway all at once. It doesn’t recommend just one brand — it provides a reasoned list.

    But citation slots are limited. AI responses have a length cap; it won’t list twenty brands in a single answer. Usually it’s three to six. On any given question, you and your competitors are indeed competing — not mutually exclusive, but substitutable.

    Here’s the subtler point: who AI cites depends partly on what quality of information it can extract from each brand’s website. If a competitor’s product page leads with a clearly structured, data-specific product overview, while your product page leads with a hero image and “Quality living starts here” — AI’s choice is nearly inevitable. It will cite the content that helps it assemble a useful answer.

    So competitive comparison isn’t just about “who has a higher citation rate.” More importantly, it’s about understanding: when AI cites a competitor instead of you on the same question, what’s the reason behind it?

    Read AI’s original responses for questions where competitors were cited. What language did AI use when citing the competitor? What specific information did it mention — price ranges, technical specs, user reviews, or a unique selling point? That information almost certainly came from a specific page on the competitor’s website. You can find the corresponding content on their site and see how their content structure differs from yours.

    Look at rating differences between you and competitors on the same question. If the competitor is A-level (brand positively cited with a link) and you’re C-level (mentioned but with hedging language), the problem likely lies in one of two places: either your website’s content on that topic isn’t authoritative or specific enough, or there’s negative information about your brand elsewhere online that’s causing AI to hedge.

    Pay special attention to questions where you’re D-level and the competitor is A-level. These are the largest gaps. You’re completely invisible on this question while the competitor gets high-quality citations. Analyze each one: do you have no corresponding content at all? Is your robots.txt blocking AI crawlers from reaching the page? Or do you have content, but the above-the-fold information is too vague for AI to extract?

    A Common Discovery

    After running competitor comparisons, many people notice a pattern: the brands AI cites most aren’t necessarily the largest in the industry — they’re the ones whose website content structure is best suited for AI extraction.

    In the traditional search engine era, big brands dominated through branded search volume and backlink accumulation. But in AI search, a small or mid-sized brand that writes specific, clear product specs, use cases, and FAQs on its website — with an above-the-fold passage on every page that directly answers a user question — may actually get cited more than a larger competitor.
